Berkshire Hathaway
Holding Company
Capital Allocation
Analysis as of: September 2026 · Reference Version 1.1
How do you value a business whose strength lies not only in operations, but in capital allocation?
Berkshire Hathaway is not a normal operating company. It is a collection of businesses, investments and capital-allocation decisions. The key intelligence challenge is understanding how management quality and capital discipline influence long-term value creation.
THE INTELLIGENCE LENS
Focus on capital allocation, decentralization, business quality and whether the structure creates more value together than the components would separately.
WHAT STRENGTHENS THE CASE
- A long record of disciplined capital allocation.
- Diversified operating businesses and investments.
- Financial flexibility and a conservative reputation.
- A structure designed for long-term capital deployment.
RISKS & THESIS BREAKERS
- Future capital allocation may be less exceptional than in the past.
- Size can reduce flexibility and future return potential.
- Succession and leadership perception matter.
- Investors can overpay for the reputation of management.
VALUATION LENS
Berkshire must be assessed as both a set of assets and a capital-allocation machine. The challenge is deciding how much premium, if any, should be assigned to management quality and structure.
Illustrative stress test
Educational simulation only. These numbers are not current market data, reported company results or a forecast.
Imagine operating businesses valued at 700, listed investments at 200, excess cash at 100 and debt of 150. The simplified equity value is 850. Counting investment assets again through earnings already included in the operating valuation would overstate value. This illustration omits deferred tax and other adjustments.
Construct a sum-of-parts bridge
Value operating businesses using normalized after-tax cash available to owners, then add listed securities and cash only if those assets were excluded from operating earnings. Subtract corporate debt, relevant deferred taxes and obligations. Insurance float is money owed under insurance contracts; assess underwriting profitability, reserving and the cost of float before assigning any benefit. Never add the full float as free shareholder cash.
Hypothetical adjustment: subsidiaries valued at 700, investments at 200 and cash at 100, less debt of 150, yield 850 before tax and insurance adjustments. If 50 of the investments already support subsidiary earnings used in the 700 valuation, adding them again would overstate this simple bridge by 50. These are illustration units, not Berkshire figures.
Three conditions
- Base: underwriting and operating cash earnings support conservatively valued assets; reconcile the filing's segments to the bridge.
- Downside: reserve deterioration or poor reinvestment reduces the value of float and capital allocation; revisit the premium placed on management.
- Upside: retained earnings are deployed at returns above the cost of capital, documented over multiple cycles rather than inferred from reputation.
QUESTIONS THAT MATTER
- What part of Berkshire’s value comes from assets already owned?
- How much premium should be given to capital allocation skill?
- Does size reduce the future opportunity set?
- How important is succession to long-term confidence?
Take the analysis further
- Have you separated operating results from investment gains and avoided double-counting assets?
- How much cash is genuinely available for deployment after insurance obligations, operating needs and other liabilities?
Build a sum-of-parts bridge and state each adjustment. Treat insurance float as a liability with economics to examine, not free shareholder cash.
A quarterly evidence record
Record underwriting result, insurance float and reserving disclosures, operating earnings by business, investment gains separately, liquidity and share repurchases. State which assets your valuation already includes. Reassess if reserve development or capital deployment undermines the cash flows used in the sum of parts; a share-price discount alone does not establish a margin of safety.
INTELLIGENCE SYNTHESIS
Asset Intelligence lesson: Berkshire illustrates that capital allocation itself can be a major source of value—but it still must be analyzed, not worshipped.
